For the longest time now, anytime I play a show that has subtitles. It won't show subtitles for a random amounts of time. Sometimes it'll appear like 10-15 seconds in or upwards of 30-60 seconds at worst. I always have to skip the show back to the start once they finally show so I can see what was said.

Turning off extract isn't too desirable since it takes like 10-15 seconds just for the stream to encode enough to start. Subtitle and Show also get a quality hit cause of this.

Uploaded log. I restarted the server then started a show. It took about 28 seconds before subtitles starting show.

Hi, this is normal that it can be slow because it has to step through the entire video in order to extract it. Cpu and disk i/o performance will be two most important factors. That's why there is an option in server transcoding settings to not allow it if it's too slow in your environment.

Ah, I have the server and all of it's transcoding/Metadata folders set to an SSD. But the video files themselves are on a NAS server.

Watching the videos through VLC/MPC from the NAS directly doesn't have the issues with showing subtitles right as it starts. But I guess it's just how Emby handles it?

A web browser has a limited set of supported media formats. You can't compare that to Vlc. If you want to compare to Vlc then use our Emby Theater app:

https://emby.media/emby-theater.html

It will support the subtitles without having to use a pre-extraction process.
